Challenge

The owner was reordering based on what looked low on the shelf. They ran out of copper fittings twice in three months — each time during a period when contractors in the area were busy — but couldn't see the pattern in their records because no one had organised the data that way.

What we built

A forecasting sheet built from 14 months of their sales export. Seasonal items were separated and flagged. Fasteners with very thin sales history were marked rather than estimated. Weekly reorder suggestions for the 40 highest-velocity items.

After first month

No stockouts in the first 60 days. One category (valve connectors) was adjusted after the first live month because the historical data predated a supplier change. That adjustment was included in the scope.

Challenge

Around 90 supplier emails per week. Price change notices were arriving mixed in with newsletters and routine order confirmations. The owner was spending around 45 minutes each morning scanning for anything urgent — and occasionally missing something that needed a same-day response.

What we built

Four categories agreed with the owner: price changes, delivery delays, payment matters, and new catalogues. A fallback rule for anything the sorter was unsure about — directed to a separate inbox folder for manual review. Two-week shadow period before full activation.

After going live

Morning inbox review reduced to around 8 minutes. The fallback folder received an average of 3 emails per week in the first month — mostly unusual supplier messages that didn't fit an existing category. Two of those were added as new rules.
